Data migration between branch systems is where multi-location backend projects die — not because the technology is hard, but because the teams skip the validation step.
Why data migration fails (hint: not the technology)
I have seen data migration projects fail with world-class tools and experienced technical teams. I have also seen them succeed with spreadsheets and duct tape. The difference is never the technology. It is the discipline of the process.
The most common failure pattern is the 'big bang' migration. The team decides to move everything — customers, jobs, invoices, payments, history — in a single weekend cutover. They test the tooling. They validate a few sample records. They schedule downtime. And on Monday morning, the new system is live with three years of migrated data.
By Wednesday, the problems appear. A report that used to show $1.2 million in monthly revenue now shows $1.1 million. Customer records are missing phone numbers. Invoice statuses do not match payment statuses. The team spends the next three weeks in firefighting mode, manually correcting records, building compensating reports, and explaining variances to leadership. The migration is technically complete. Operationally, it is a disaster.
The root cause is almost always data definition incompatibility. The old system called it 'customer_id.' The new system calls it 'account_number.' The old system had twelve job statuses. The new system has eight. The old system recorded invoice tax as a line item. The new system records it as a header field. These mismatches do not break the migration tool. They break the meaning of the data. And they are invisible until someone tries to use the data for real work.
The risk-minimized migration sequence
The right sequence treats migration as a series of proofs, not a single event. Each phase proves something before the next phase begins.
Step one is metadata and master data. Migrate the structural information first: service lines, pricing categories, tax codes, user roles, location definitions, and customer records without transaction history. This is the smallest dataset that tests every field mapping, every transformation rule, and every integration point. If the customer record format is wrong, you want to discover that on 5,000 customer records — not 5,000 customers plus 50,000 jobs plus 100,000 invoices.
Step two is validation against the old system. Run parallel reports. For the same time period, generate the key operational reports from both the old system and the new system. Compare them line by line. Investigate every variance. A 2 percent difference is not 'close enough' — it is a signal that a mapping rule is wrong, a filter is misapplied, or a data type is being truncated. Fix the root cause. Re-run the reports. Prove they match before touching transactional data.
Step three is transactional data in reverse chronological order. Migrate the newest transactions first — this week's jobs, this month's invoices. These are the records the team is actively working with, so errors are caught immediately. After the recent data is validated, migrate progressively older periods. This approach limits the blast radius of any mapping error. If a transformation rule is wrong, it affects last month's data — not three years of history.
Step four is full cutover with a rollback plan. Only after steps one through three are complete and validated do you retire the old system. And even then, maintain read-only access to the old system for 60 to 90 days. Build a rollback plan that describes exactly how to revert to the old system if a critical failure occurs in the first month. Most teams skip this because they are confident. Confidence is not a rollback plan.
The validation standard most teams skip
Validation is the step that separates successful migrations from expensive regrets. And yet, most teams underinvest in it because it feels like overhead. It is not overhead. It is insurance.
The validation standard is simple: for every report that leadership uses to make decisions, the new system must produce the same result as the old system for the same historical period. Not approximately the same. The same. If the old system's 'Monthly Revenue by Location' report shows $847,320 for March, the new system's report must also show $847,320 for March. If it shows $839,400, you do not have a rounding difference. You have a data integrity problem.
Run this validation for at least 30 days of parallel reporting. Generate the reports from both systems every day. Compare them. Document every discrepancy, its root cause, and its resolution. This daily discipline catches errors while they are still small and while the team still has access to both systems.
Acceptable variance should be defined before migration begins. For financial reports, acceptable variance is usually zero. For operational reports like job counts or technician utilization, a small variance may be acceptable if it is explained by definitional differences. But the explanation must be documented and approved — not assumed.
What happens when validation fails mid-migration
Validation failures during migration are not a crisis. They are the system working as intended. The crisis is when validation fails after go-live.
When validation reveals a discrepancy during the migration process, the correct response is to pause migration, fix the mapping or transformation rule, and re-run the affected data. Do not proceed with new data until the old data is clean. Do not 'note it for later.' Later never comes, and the discrepancy compounds as new transactions are layered on top.
If the discrepancy is large — more than 5 percent on a key metric — consider rolling back the most recent migration batch and restarting from a clean baseline. This feels like a setback, but it is much cheaper than building compensating processes for bad data over the next two years.
The hardest validation failures to fix are the ones that involve business logic, not data mapping. For example, the old system recognized revenue at invoice creation. The new system recognizes revenue at job completion. This is not a data error. It is a business policy difference. Fixing it requires a decision from leadership about which policy to adopt, not a technical fix from the migration team. Identify these policy-level discrepancies early, escalate them to leadership, and document the decision before migration continues.
If the problem is recurring, treat it as a systems problem before adding more manual process around it.
